Agency over process

The cultural traits were never goals in themselves. Giving people responsibility and skipping process were not the point. The belief behind them was that excellence comes from agency and accountability, from pushing decisions as deep into the organization as possible, and from hiring great people who can be trusted to make good decisions.

Carrying that much trust makes people want to do their best work. Great talent without micromanagement or a pile of process produces much better outcomes.

Talent density and risk

Talent density comes first. Without it there is no confidence in decisions at every level, and no room for fast risk-taking. Netflix tries to recover quickly from failures instead of avoiding them, and its move into live events was a case of taking on a ton of risk, knowing the result would be imperfect and the learning would be fast.

Letting decisions stand

Some of this runs against instinct. A leader will watch a decision and think a different one would be better. When it is not material and will not burn the place down, the leader's job is to let it stand, offer input and brainstorming, and ask afterward how it went. The decision may turn out to be a great one, or the leader may have been wrong, and people learn to make their own calls even when some of them teach a tough lesson.

Why do militaries push decisions down the ranks?

Prussian officers developed a doctrine called Auftragstaktik after Napoleon crushed their army in 1806. Commanders gave subordinates a goal and the reason behind it, then left the method to them. Field Marshal Helmuth von Moltke the Elder refined it in the 19th century, because messages could not reach the front fast enough to direct a battle. The US military later adopted a version under the name mission command.

Why does autonomy make people work harder?

Psychologist Edward Deci ran an experiment in 1971 with a puzzle cube called Soma. Participants who were paid to solve it spent less of their free time on it afterward than participants who were not paid. Deci and Richard Ryan later built self-determination theory around the finding, naming autonomy, competence, and relatedness as basic psychological needs. Their 1985 book laid out the theory.

What happened when Netflix went live?

Netflix began streaming live events at scale in 2024. Its November 2024 boxing match between Jake Paul and Mike Tyson was one of its largest tests. Netflix said the event peaked at about 65 million concurrent streams. A month later, it streamed NFL games on Christmas Day for the first time.
